The Necodex Operating Model

From business process to managed operation.

You retain the vision, domain knowledge, and business objectives. Necodex builds the operating structure required to execute the process consistently and improve it over time.

The output is not just a team. It is an operating model you can see, manage, and improve.

The Foundation

People, process, and technology—working as one system.

Our model is built around operational execution, not staffing. Each layer exists so the operation performs the same way regardless of who is on shift or what week it is.

01 / People

Teams aligned to your operation.

  • Bilingual teams, English and Spanish, matched to your service model
  • Structured recruiting, onboarding, and coaching
  • Replacement and continuity support
  • Dedicated account management and escalation visibility

02 / Process

Repeatable by design.

  • Playbooks, scripts, QA frameworks, and routing logic
  • Defined handoffs, service standards, and escalation paths
  • Reporting discipline built into the daily cadence
  • Documentation that survives turnover

03 / Technology

Visibility, then leverage.

  • Dashboards, workflow visibility, and CRM integration support
  • AI assistance applied where it removes a measured constraint
  • Monitored environments and device controls
  • Operational data that makes follow-through easier

The Six Steps

Analyze, standardize, build, operate, measure, improve.

The first three steps build the operation. The last three keep it performing. Every client’s operation is different, so the KPI model and improvement path are built for that operation—not copied from a template.

  1. 01

    Analyze

We map volumes, bottlenecks, the current process, the goals, and the risk points—usually in a focused discovery of one to two weeks with the teams that own the work.

    • Process mapping
    • Bottleneck analysis
    • Risk points
  2. 02

    Standardize

Workflows, scripts, QA, reporting, and ownership get defined and written down. This is where ‘how we do it’ stops living in people’s heads.

    • Workflows
    • QA framework
    • Ownership map
    • KPI definition
  3. 03

    Build

We recruit and train the specialized team, then launch the right mix of people, process, and technology—with the leadership and support structure already in place.

    • Recruiting
    • Training
    • Tooling setup
    • Launch
  4. 04

    Operate

The daily cadence: execution, escalation, follow-through, and problem resolution. Necodex management runs it, and your internal leaders stop supervising the work.

    • Daily cadence
    • Escalation paths
    • Coaching
  5. 05

    Measure

We track performance against the KPIs defined for your operation and make the gaps visible—through reporting reviews and QA, not a monthly summary email.

    • Reporting reviews
    • QA calibration
    • Actual vs. planned
  6. 06

    Improve

We update the process, remove the constraint the measurement exposed, and apply technology where it creates leverage. Then the cycle repeats.

    • Process refinement
    • Automation
    • Training

Predictable execution first.
Continuous improvement next.

KPI Governance

Performance that is measured and improved.

Benchmark numbers open the conversation, but the KPI framework belongs to your operation. We define the business function, align the KPI set to it, review performance with reporting and QA, then improve through training and process refinement.

How we set the KPIs

  1. 01Define the business function
  2. 02Align the KPI set to that function
  3. 03Review performance with reporting and QA
  4. 04Improve through training and process refinement

Common KPI categories

  • Answer rate / response time
  • Booked appointments / lead quality
  • CSAT / QA score / SLA compliance
  • Process consistency / workflow adoption
  • Turnover / continuity / training completion

Benchmarks such as <5% turnover and 85%+ CSAT come from high-volume customer support and revenue operations engagements. They are examples of what a well-managed operation can reach, not a promise for every operation.

Continuous Improvement

Every quarter should make the operation better.

Once execution is stable, we compare actual performance against the plan, identify gaps, update the process, and implement the changes required to remain aligned with the annual objective.

If the quarter performs as expected, we refine and continue. If it does not, we adjust the operating strategy and create a recovery plan for the next cycle.

  1. 01

    Annual Objective

  2. 02

    Quarterly Priorities

  3. 03

    Execution

  4. 04

    Actual vs. Planned

  5. 05

    Correct, Improve, Automate

  6. 06

    Next Quarter

The Team Behind the Team

Your operation is supported by ours.

Every client team is backed by a multidisciplinary Necodex structure that helps solve the operational, people, technology, and administrative issues that appear as the operation grows.

  • Recruitment and People Operations
  • Human Resources
  • Customer Success

Your Operation

The dedicated team executing your process

Performance, HR, IT, process, and management problems do not sit with your internal leaders. They route into the Necodex structure around the team.

  • Engineering
  • IT
  • Administration and Finance
  • Executive Leadership

The problems behind the team become our responsibility.

What Sits Inside the Model

Everything behind the day-to-day operation.

Clients are not paying for people. They are paying for continuity, compliance, support, and operational execution—the physical, technical, and monitoring layer that keeps the operation moving.

Employment and payroll

Onboarding, contracts, payroll administration, statutory benefits, Aguinaldo and vacation premium, PTO and major medical where included, and employer-side tax administration.

HR and people operations

Dedicated HR support for incidents and employee relations, conflict de-escalation and documentation, attendance and permits, offboarding coordination, and employee experience follow-up.

Recruiting and continuity

Sourcing, screening, interviews, and candidate validation; replacement support and continuity planning when a role changes; talent pipeline for future growth.

Account management

A dedicated account manager and direct escalation path, operational check-ins, performance alignment, service reviews, and ongoing coordination with your team.

Equipment and workspace

Work equipment and peripherals, productivity tools and access setup, assigned private office space with controlled-access entry, meeting rooms, and dedicated plus backup internet.

IT, security, and monitoring

Dedicated IT staff for day-to-day incidents, network troubleshooting to avoid downtime, cybersecurity and firewall controls, and monitored environments where required.

Cross-Border Protection

Your legal and operational shield in Mexico.

Cross-border execution should not depend on informal arrangements or reactive fixes. It should be built on structure, contracts, confidentiality, operational control, and continuity planning.

U.S.-to-U.S. contracting

The commercial relationship is structured between U.S. companies, with one all-inclusive invoice. Cleaner accounting presentation and less friction around the cross-border relationship.

IP transfer and confidentiality

Role-specific language supporting transfer of intellectual property and work product to you, plus NDAs and confidentiality commitments with every team member covering your operations and know-how.

Labor support and continuity

HR and labor support on the Mexico side, documentation discipline, offboarding coordination, and strategy support when a justified termination needs to be pursued.
